Diff worries—Hard to turn by hand then suddenly easy

Hi all. I think I may have a unique issue because I can’t find anyone else asking about it. I just filled my diff with new fluid and I was ready to put it and the subframe back up in the car, but I’m worried about the way it moves. When trying to move it by hand via input shaft, I have to use a decent amount of force to get it to break loose and start moving. Once it’s moving, however, it rolls at the suggested value on an in-lb deflecting beam torque wrench. It’s just concerning to me because I was under the impression that I should be able to easily turn it by hand. What are your thoughts?

Consider the following in your answers:
-I have taken the carrier, input shaft, and seals out of the diff and reinstalled them (maybe I put the shims on the wrong sides?)
-I can still break it loose by hand, so it’s not totally locked up or anything, it’s just harder than I would expect.
-This issue occurred when the diff had nothing else attached to it, so it is something with the diff and not axles, rotors, etc.

    Thanks for any help.
