e30 VDO cluster Odometer gear install trouble

I bought a set of odometer gears from garagistics, they came in today. I promptly installed them per the instructions off their site.

Tried it out later and the odometer isn't working still. Any suggestions on what I am doing/did wrong here?

Out of the 3 old gears the smaller one and one larger one were broken. So I highly suspect that was the issue.
Took the seal bearing/ring off the small sprocket before putting the new one on.
Put them back in reverse order with the "spacer" as well.

The small sprocket is a tight fit on the rod, doesn't seem to go down far as is should? (still lines up with teeth on larger cog though)

Here is a short video of the cluster/install.

It looks to me like the gear on the right is upside down? Shouldn't the small gear on top be interacting with the large gear on the left?

Clearest pic I could find on the garagistic diy:

Just found this so maybe I will go ahead and flip the gear on the right. Great suggestion!

You are correct. The gear is upside down.
